Your Website Company Can't Fix What AI Broke

I had a conversation last week with a school owner who told me he was “happy with his website.” He’d been with the same website company for seven years. Paid on time every month. Got a redesign two years ago — which they charged extra for — and he was proud of how it looked.
So I asked him one question: “When a parent in your city asks ChatGPT where to put their kid in martial arts, does your school come up?”
He didn’t know.
We tested it. Right there. Opened ChatGPT. Typed the question. Three schools came up. His wasn’t one of them. Two of the three were on our platform. The third was a competitor with a strong Google Business Profile and a lot of reviews.
His website — the one he was happy with — was invisible. Not ranked low. Not buried on page three. Invisible. AI didn’t know it existed.
That’s the problem this article is about. And it’s a problem your website company can’t fix — because they don’t understand what caused it.
Layer 1: Who Is Searching
The search landscape shifted. It didn’t tweak. It shifted. Parents used to go to Google, scroll through results, click a few links, compare sites, and eventually pick up the phone. That behavior still exists — but it’s shrinking fast.
What’s growing is AI-assisted search. A parent types “best kids martial arts in [city]” into ChatGPT, Perplexity, or Gemini and gets a direct answer. Not ten blue links. An answer. One school, maybe two or three, with reasons. “This school is rated 4.9 stars, offers a structured kids program, and has been operating for 15 years.”
If your school is the one AI names, you win. If it isn’t, you don’t know you lost — because the parent never even saw your website. They never visited. They never bounced. They just chose someone else based on a recommendation from a machine that had no idea you were there.
Google itself is accelerating this. Google’s AI Overview now answers the query above the search results. Even users who go to Google.com see an AI-generated answer before they see your listing. Your website company optimized you for ten blue links. The game moved.
Layer 2: What AI Rewards
This is where it gets technical — but it matters. Your website company, if they do SEO at all, optimizes for keywords, backlinks, meta descriptions, and page speed. That’s traditional SEO. It still matters. But AI doesn’t work the same way Google’s traditional algorithm does.
AI rewards a different set of signals:
- Answer-structured content. AI doesn’t pull from pages that say “We are the best martial arts school.” It pulls from pages that answer specific questions. “What does a kids martial arts class cost?” “What will my child learn in the first three months?” “What age can my child start?” These are FAQ pages — tuned by program, written in question-and-answer format so AI can extract and quote them directly.
- Citation authority. How many reputable sites mention your school? Not link to it in a random directory — mention it in context. Community partners, magazine features, press releases, the Go2Karate.com directory. Each mention is a citation. More citations from more trusted sources means AI assigns more authority to your school.
- Conversational profiles. AI needs something to say about you. If your About page is generic marketing copy — “We are a family-friendly martial arts school dedicated to excellence” — AI either ignores it or paraphrases it badly. A conversational profile is written specifically for AI: natural language, specific details, quotable sentences.
This is called AEO — Answer Engine Optimization. It’s what makes AI find you, understand you, and recommend you. Your website company doesn’t do it. Most website companies don’t even know the term exists.
Layer 3: What Closes the Prospect
Assume AI recommends your school. A parent clicks through. Now what?
On a traditional website, they see a nice page with some photos, a class schedule, maybe a phone number. If they’re motivated enough, they call. If the phone goes to voicemail — which it does, because your staff is teaching — they hang up and try the next school.
On the platform, they see a page designed to convert:
- A chatbot engages them immediately — asks what they’re looking for, answers their questions, and books a trial class on the spot.
- AI voice answering picks up the phone 24/7. No voicemail. A real conversation that qualifies the lead and books the appointment.
- Built-in scheduling lets them book a trial directly from the page without calling anyone.
- A review engine shows fresh, recent five-star reviews — not the three reviews from 2019 on Google.
- A referral engine makes it easy for existing families to share your school with friends — and get recognized for it.
This is the difference between a website and a platform. A website is a brochure. A platform is a system. The brochure waits. The system works.
The Three-Pillar Framework
Everything I’ve described maps to three pillars:
- Get Found: AEO + SEO + Go2Karate.com directory + program-specific FAQ pages + AI visibility on ChatGPT, Perplexity, Gemini, and Google.
- Get Booked: Lead capture, chatbot, AI voice answering, scheduling, review engine, referral engine.
- Get Known: Community Circle, Go2 Karate Magazine, Rev Publish books, press distribution, conversational profile.
The other companies don’t do this. They build a page. They charge you monthly. They send you a traffic report that measures nothing useful. And they leave you invisible to the system that’s replacing them.
